Break-Even ROAS: What An Ecommerce Order Can Really Afford
WISELIVN BUSINESS GUIDES · AD PROFITABILITY
A strong sales dashboard can hide a weak order margin. Before you increase ad spend, work out how much revenue remains after the variable costs of making and delivering a sale.
Start with the order, not the ad dashboard
ROAS means return on ad spend: attributed revenue divided by ad spend. It measures revenue efficiency, not business profit. A 2× ROAS can be workable for one store and loss-making for another because their costs differ. Use revenue and ad spend from the same period and a consistent attribution basis.
A worked example
Illustrative figures only: an order brings in $100 of revenue, excluding tax collected for remittance. Product cost is $40, shipping you cover is $10, and variable transaction costs are $5. That leaves $45 before advertising and overhead. The contribution margin before ads is $45 ÷ $100 = 45%. Contribution break-even ROAS is 1 ÷ 0.45, or about 2.22×. At that point, this simplified order leaves nothing for fixed overhead or profit.
Set a target with room for the rest of the business
If you want $15 per order remaining after ads, the illustrative acquisition-cost target is $45 − $15 = $30. That implies $100 ÷ $30 = about 3.33× ROAS. The $15 is contribution available for overhead and profit; it is not net profit. Include applicable packaging, fulfillment, discounts and expected return costs in your own model. Avoid double-counting shipping or refunds.
Use averages carefully
A blended average can conceal products with very different margins. Compare products or groups when their cost structures differ. Do not assume future repeat purchases will cover a loss unless you have reliable cohort evidence and cash to support the timing. Treat attribution discrepancies as a reason to investigate, rather than force unlike dashboards to agree.
Your next 15 minutes
Choose one representative order, list its variable costs, calculate contribution before ads, and compare that amount with acquisition cost. Test a higher shipping cost or a discount before approving more spend. If contribution before ads is zero or negative, advertising efficiency alone cannot repair that order model.
